  如何使用基于核心胜任能力的行为性问题

  如何运用基于核心胜任能力的行为性面试问题呢?例如,有一个招聘的职位,要求任职者在工作中经常处理突发的紧急事件而且要求在不合理的时间限制内完成,这就要求任职者具备应变、接受挑战和满足时间限制的能力。通常会用这样的方式提问:“请您讲述您在过去的工作中遇到的一件事情,当时要求您处理非常紧急的项目,而且时间的限制也是不合情理的。讲讲当时你是怎样做的?”被面试者往往会讲一件他成功的处理了的紧急事件。接下去,你可以继续了解他为了处理这件事情是否使自己的正常工作受到了影响,而且这种紧急事件在他的工作中出现的频率大致是什么样的。以下是一些用于追问的问题:

  “通常来说,你在一个月中会遇到多少次这样的紧急项目?”

  “请你描述一下你通过什么样的方法来有效的解决这样的紧急事件的,这个事件对你的其余工作有什么样的影响?”

  “有谁和你一起在规定的时间之内解决这个紧急的项目吗?”

  “你和共同解决问题的人之间是什么关系?”

  基于关键胜任能力的行为性面试使得面试者能够根据事实做出雇用决策。这种面试是结构化的、与工作相关的、侧重考察具体可衡量的胜任能力的。

  基于关键胜任能力的面试并不意味着在面试时全部采用基于关键胜任能力的问题,即行为性的问题,在面试中也应适当采用其他类型的问题。但是,行为性问题所占的比重大约在70%左右。

  在准备基于关键胜任能力的面试问题时,应该注意两点:一是这种问题关键是让被面试者讲述一些关键的行为事例;二是这些问题要直接围绕与工作相关的关键胜任能力来提问。因此,基于关键胜任能力的面试问题还是比较容易准备的。例如,如果一项工作要求任职者对项目进行管理,就可以在面试中问这样的问题:

  “请你讲述一次在过去的工作中由你来负责管理项目的经历。当时这个项目有什么样的要求?”

  “除了你之外,还有哪些人参与到项目之中?”

  “你是怎样完成项目的目标的?”

  如果一个职位要求比较多的作为团队成员进行工作。那么就可以问这样的一些问题:

  “过去你有多少时间是作为团队的成员来工作的?”

  “请描述一次你作为团队成员工作的经历。当时团队所要达成的目标是什么?”

  “当时你在团队中的角色是什么?”

  “除了你之外,团队中还有哪些成员?”

  “你和团队中其他成员的关系是怎样的?”

  “请描述一下你们团队完成项目的过程。”

宝洁经典八大行为面试问题应答范例

  英文的行为面试访谈问题,每个题目往往都包含着一个主要的考查意图,比如说,有的题目考查的是创新能力,有的题目考查的是团队精神,而有的则考查的是领导能力。这些考查意图会非常明显地在题目本身的Key Words当中表现出来。所以,在回答这种问题的时候,你的描述应该侧重于What-S.T.A.R.-Key Words描述法中的Key Words.

  以下这些题目选自宝洁八大题,但是它们实际上具有非常普遍的代表性,基本包含了外企公司所要考核的全部内容。如果读者感兴趣的是一家比较著名的外企公司,或者是一家相当不错的国内公司,请务必仔细准备下面这八大题目。

   1. Describe an instance where you set your sights on a high/demanding goal and saw it through completion.描述一个例子,证明你给自己确立了一个很高的目标,然后完成了这个目标。

  问题分析:考查意图:制订高目标的勇气+完成高目标的执行力。关键词: demanding goal+ saw it through.所以,在描述的时候要着重描述这个任务为什么这么demanding,有些什么具体的困难,你是怎么样一步一步去克服的。

  (1)(What)Designed a show to celebrate the Anniversary of Tianjin University, and won 3rd Prize out of 18 teams.

  (2)(Situation& Key Word: demanding) On the anniversary night, there was a huge celebration party, where songs, dances and dramas were played. Each school should design five shows, and our class volunteered to design one. It was a demanding goal as it was very close to the end of the term when most students were busy preparing for final exams.

  (3)(Task) As a sophomore student I was in charge of my class performance, which was a drama. I had to deal with the pressure from study, my classmates’ disinterest in acting, and my role as the king in the drama.

   First, as there were only 20 students in my class, I distributed at least one task to each student; either a role, or making tools or costumes.

   ii. Asked each member of our association to offer at least three suggestions on each of the questions below:

  一、行为面试的假设

  只有行为才能产生结果,行为面试的过程是将应聘者的回答置于既往特定的经历和环境中,从而根据过去的行为预测其未来的表现。

  把应聘者的回答放在以往的经历中考察,你可以发现更加可靠的指标来预测应聘者今后的工作表现。经实践证实行为特征面试法预测未来业绩的准确度为55%,而传统面试方法的准确度仅为14%。

  我们并不否认应聘者可以从错误中学习,吸引经验,并改变他们的错误行为,事不过三,但是往往发现,总是在同一地方湿鞋子,可以表明一个人未来的行为与过去所做之事密切相关。

  二、行为面试问题设计方法

  行为面试问题主要分两类∶自我评价问题和情景问题。

  1、自我评价问题

  自我评价层面的提问是,"是什么让你产生某种感觉或者想做某些事?"例如:是什么让你完全专注于工作以至于忘了时间?同样的,自我评价模式可能需要证明人核实你的行为∶"你的领导对此会说什么?"

  "从1到10打分(1代表你很宽容和善解人意,10代表你很苛刻和挑别),如果你是主管人,你给自己打多少分?为什么?"

  "如果你可以选择在销售部门和财政部门工作,你将如何选择?为什么?"

  “今后同样的环境下,你如何处理团队成的离职?”

  2、情景提问问题

  和自我评价发问类似,情景提问是将具体的经历作为预测未来行为的一项指标。标准的行为面试提问以此范式作为开头。

  "告诉我在未得到老板首肯的前提下你将采取什么样的措施"

  "说说上次你承担一项明显超出职责范围的任务",

  "举个例子,说说你何时在老板不在的时候做出过重大决定"。

  要注意既往经历和具体情况之间特有的联系。这一套提间方法的精妙之处在干它可以提供很多信息;发现应聘者最大的优点和缺点、他的领导风格和销售风格、他的交际技能或者他上次解聘员工一事。

  三、行为面试的优点

  1、应聘者无法事先准备行为面试问题,从而保证了这些问题的自发性。

  2、事先准备的对传统提间的答案在临时专设的面试环境中往往并不起作用,应聘者将讲述他们在现实生活中的表现。

  3、应聘者根据自己的既往经历作答,把他们夸大作答的可能性降到最低。因此,你可以确保筛选过程中应聘者的作答更加精准,而且也可以在随后的资料核实过程中为你提供可利用的具体信息。

  4、行为面试问题无法预料的过程。留心行为面试问题从何处开始引导这一谈话。因为这一技巧对评估优秀应聘者至关重要。

  四、面试决策

  面试官作出录用决定前还有至关重要的两个层面的面试;

  第一,面试将过去的业绩和成就编成故事的应聘者。过去的行为最有可能重演,从而可以帮助你预测他未来的工作表现。

  第二,一定要做背景调查,调查的对象最好是前任直属上司,通过交谈要验证你在面试过程中做出的判断。通过第三方的评价可以让你确信应聘者对既往业绩的捆是准确的,但是前任上级,可能会出于友情,遮盖一些缺点。最后可以问一下“如果李明被我公司录你,在培训方面有什么建议?”这时前任领导可能会提建设性的建议。
